The estimating problem was covert:
- Bidding from memory and feel. The owner had years of experience and used it to price jobs. Some were right. Many weren't. There was no way to know which was which until the job was over.
- No labor burden awareness. The "labor cost" in every estimate was just wages. Payroll taxes, workers' comp, benefits, tools, vehicle costs — none of that was in the number.

What We Implemented
This engagement focused entirely on the estimating and pricing system:
- Cost Code Audit: Built a CSI-format cost code structure specific to residential remodeling. Every line item categorized properly — materials, labor, subs, equipment, overhead allocation.
- Labor Burden Calculation: Documented true fully-loaded labor cost. The gap between what B&B thought they were paying and what they were actually paying was 28%. Every future estimate now reflects reality.
- Tiered Markup Logic: Different markup rates for materials, self-performed labor, and subcontracted work. Built the logic into a master budget template so the right margin is applied automatically.
- Scope of Work Template: Built a detailed SOW document template that locks scope before the job starts. Change order workflow attached — any out-of-scope request becomes a formal CO with pricing before work begins.
- Master Budget Template: Pre-loaded with B&B's most common project types. Estimating a kitchen remodel now takes 40 minutes instead of 4 hours — and the margin is built in from line one.
