How do I onboard a new project manager with AI?

How do I onboard a new project manager with AI?

Build one place that holds everything your new PM needs to know. That covers their role, their duties, their tech stack, the team, the culture, the company, the challenges, and what success looks like. Then let AI turn it into a day-by-day roadmap. On day one, the first thing you hand your new PM is that roadmap. It is their curriculum.

What does a slow ramp-up cost a builder?

A new hire who takes too long to get up to speed loses morale. They start to feel they aren't prepared to find success in the role.

Leadership gets frustrated too, because expectations aren't being met. It's disheartening for both sides.

That ramp period ties back to how the person performs, and to how the team, the department, and the company perform.

So it ripples into every forecast you make.

How we onboarded our own new PM

We just hired a new project manager at GO First, and we went through this process ourselves.

We created a notebook in Gemini Notebook. That is Google's tool that answers questions only from the files you load into it. It used to be called NotebookLM. The notebook held everything she needed to know about the company.

Then I had Claude use that notebook. Claude is an AI assistant you give instructions to. It created her onboarding guides, quizzes, scorecards, videos, and podcasts. We used every kind of output the notebook could create.

It also created a roadmap of what she was expected to learn each day. That roadmap became her curriculum.

Disclosure: GO First sets up notebooks like this for builders.

What goes into the training notebook?

Load these before the new PM's first day:

  • What success looks like for the role
  • The job description
  • The resume from the person you hired
  • Past challenges that came up in the role
  • Tutorials for the tools they will be responsible for running
  • Active projects from your project management software, or at least a summary of them
  • A short brief on each person they will work with
  • A brief on your culture

What does the new PM do in week one?

They follow the roadmap. The notebook creates it. All the new hire has to do in week one is follow it and meet with the team at the set times.

Put the week-one paperwork into the roadmap too. That means the HR material, the payroll material, and the other admin forms they fill out.

Who checks the AI's answers?

Start with a second AI that checks the answers. Its job is to make sure they are right and to flag any assumptions or conflicts.

The new hire's manager also checks two things:

  1. The answers are correct.
  2. The roadmap, the quizzes, and every other asset are accurate.

Where do most builders go wrong with onboarding?

They throw too much at the new hire at once, instead of bite-sized pieces. Their SOPs, the written step-by-step instructions, are too long and don't cover the right things.

Most builders train by tribal knowledge. Sit with me in this meeting. Let me walk you through how we use Salesforce, HubSpot, or JobTread.

The new hire soaks it up by sitting nearby. There is no real system behind the onboarding.

Questions Builders Are Asking

Will a new hire trust the AI over asking the owner? Yes, and that is the goal. The new hire trusts the system instead of asking the owner. When something conflicts, or the AI doesn't have the context to answer, the question goes to the manager running the onboarding.

Does AI onboarding work for field crews, or only office staff? It works for everybody. Field crews can't spend as much time in front of a screen, so their roadmap needs to change. Lean more on podcasts and other audio and video to train them.

How long does it take to set up a training notebook? Under an hour to load the notebook and get the roadmap built, in our case. We built ours on Google AI Pro, Google's paid AI plan.

What should a new PM get on day one? A roadmap, a curriculum. That is what we handed our own new PM on Monday, October 12, 2026.
